What is Customer Lifetime Value (CLV)?

Customer Lifetime Value (CLV) — also called LTV — is the total revenue (or gross margin) a customer generates over the entire relationship with the company. It's the queen metric of subscription and recurring businesses: it defines how much you can spend to acquire new customers while keeping the company profitable.

Core formulas

1. Simple CLV (revenue)

CLV = ARPU × Average Customer Lifespan (months)

where Lifespan = 1 / Monthly Churn Rate

2. CLV with Gross Margin

CLV = ARPU × Gross Margin × Lifespan

The most commonly used version: considers only the contribution after variable costs (COGS).

3. CLV with Discounting (DCF)

For long lifespans (5+ years) or high discount rates, future cash flows are discounted:

CLVDCF = Σ [ARPU × Margin × (1−churn)^t × (1+expansion)^t] / (1+r)^t

4. CLV/CAC Ratio

CLV / CAC is the unit economics scorecard:

  • < 1: destroys value on every customer
  • 1-3: below benchmark, fragile unit economics
  • 3x: typical healthy SaaS benchmark
  • 3-5x: healthy, scalable
  • > 5x: excellent, but might be under-investing in marketing

5. CAC Payback Period

CAC Payback (months) = CAC / (ARPU × Gross Margin)

SaaS benchmark: <12 months healthy, <6 months excellent.

Worked example: US SaaS startup

B2B SaaS with Pro plan $49/month, 3% monthly churn, 80% gross margin, $180 CAC, 10% annual discount rate.

  • Average lifespan = 1 / 0.03 = 33.3 months
  • Simple CLV = 49 × 33.3 = $1,633
  • CLV with margin = 49 × 0.80 × 33.3 = $1,306
  • CLV/CAC = 1,306 / 180 = 7.3x (excellent)
  • CAC Payback = 180 / (49 × 0.80) = 4.6 months (excellent)

US sector benchmarks

SaaS B2B

  • Monthly churn: 1-3% (vs 5-8% B2C)
  • CLV/CAC target: 3-5x
  • CAC Payback: 12-18 months acceptable
  • Net Revenue Retention: >100% target (upsell beats churn)

E-commerce / DTC (Shopify ecosystem)

  • Purchase frequency: every 3-9 months in fashion, 1-2 months in beauty/CPG
  • Gross margin: 40-60% typical
  • Typical CLV: $80-300
  • Target CLV/CAC: >3x after 24 months of customer life

Streaming / subscriptions B2C

  • Netflix US: ARPU $15.5, churn 2-3% monthly, CLV ~$550
  • Disney+: ARPU $10.5, churn 4-5% monthly
  • Spotify: ARPU $9.9, churn 4% monthly

How to increase CLV

1. Reduce churn (highest leverage)

Going from 5% to 3% monthly churn doubles average lifespan (from 20 to 33 months). Actions:

  • Structured onboarding first 30 days
  • Proactive Customer Success (QBRs quarterly)
  • Early churn signals (engagement drops, usage decay)
  • Annual pricing with 10-20% discount vs monthly

2. Increase ARPU

  • Upsell to higher tiers (Pro → Business → Enterprise)
  • Cross-sell additional modules/seats
  • Usage-based pricing expansion
  • Bundles with complementary products

3. Increase frequency (e-commerce)

  • Email marketing (post-purchase, abandoned cart, winback)
  • Loyalty programs (points, tiers)
  • Meta/Google retargeting
  • Subscribe-and-save (razors, supplements)

CLV as valuation driver

  • EV/ARR SaaS multiples: 3-10x based on growth, churn, CLV/CAC (2026 range)
  • Rule of 40: Growth % + EBITDA Margin % > 40% for healthy SaaS
  • Magic Number: Net New ARR / Sales & Marketing spend > 1.0 is good
  • LTV:CAC 3:1: standard threshold for Series A/B funding
  • Payback <18 months: standard VC requirement (a16z, Sequoia)

US tax considerations for SaaS

  • C-Corp 21% federal + state (0-11.5%): net CLV = gross × (1 − effective rate)
  • Sales tax on SaaS: ~20 states tax SaaS (NY, TX, PA, WA) — affects effective ARPU if absorbed
  • R&D credit §41: up to 20% of qualified research expenses
  • §174 capitalization: since 2022, R&D expenses must be capitalized over 5 years domestic / 15 foreign — affects cash CLV calculations
  • QBI deduction §199A: 20% deduction for pass-through service companies (with phase-outs)

Common CLV calculation errors

  • Using annual churn as monthly: 3% monthly ≠ 3% annual (the former = 31% annual)
  • Not discounting long horizons: 10-year CLV without DCF overstates 30-50%
  • Ignoring expansion (NRR): NRR >100% doubles CLV
  • Incomplete CAC: only direct marketing, excluding SDR/AE salaries
  • Blended CLV hides segments: average can hide unprofitable segments

FAQ

What is the ideal CLV?

It depends on CAC. CLV/CAC > 3x is the SaaS benchmark. A $5,000 CLV with $500 CAC is healthier than $10,000 CLV with $8,000 CAC.

CLV or LTV: difference?

Synonyms. LTV more common in US startups, CLV in academic research.

How to measure churn for young companies?

With <12 months data, use cohort churn annualized. Use sector benchmarks as proxy for first 6 months.

ARPU vs ARPA vs ACV?

ARPU = per user; ARPA = per account (multi-user companies); ACV = Annual Contract Value (new business).

Does CLV include auto-renewals?

Yes: CLV is modeled on average lifespan which already includes renewal rate (1 − churn).

Conclusion

CLV is the thermometer of subscription business sustainability. Combined with CAC it produces the most important VC ratio: CLV/CAC ≥ 3x with payback < 18 months. Small churn improvements (−1 percentage point) produce the biggest CLV gains — more than raising ARPU or margin.

Frequently Asked Questions

What is Customer Lifetime Value (CLV)?

It is the total economic value a customer generates for the company over the entire relationship, from the first purchase to churn. It measures how much profit can be expected on average from each customer and is a key metric for deciding how much to invest in acquisition and retention.

How do you calculate CLV?

In its most common form, CLV = (ARPU × gross margin) ÷ churn rate. ARPU is the average revenue per user, gross margin the share left after costs, and churn the percentage of customers lost per period. A customer's average lifespan equals 1 ÷ churn rate.

What is the CLV/CAC ratio?

It is the ratio of a customer's value (CLV) to the cost of acquiring them (CAC, Customer Acquisition Cost). A healthy SaaS ratio is about 3:1: below 1 you lose money on each customer, between 3 and 5 is excellent, above 10 may indicate under-investing in acquisition.

How does churn affect CLV?

The churn rate is the most impactful factor: since a customer's average lifespan is 1/churn, halving churn doubles the relationship's duration and thus the CLV. Reducing churn with good retention is often more profitable than acquiring new customers.

What is CAC payback?

It is the number of months needed to recover a customer's acquisition cost through the margin they generate: CAC payback = CAC ÷ monthly contribution. The shorter it is, the sooner the marketing investment becomes profitable. SaaS usually targets a payback within 12 months.

How do you increase Customer Lifetime Value?

In four ways: reducing churn with better retention, increasing ARPU through upselling and cross-selling, improving the gross margin and generating expansion revenue (upgrading existing customers). Even small improvements to these factors multiply the CLV.

Why use discounted CLV (DCF)?

Because future money is worth less than present money. Discounted CLV (Discounted Cash Flow) discounts future flows at a discount rate, also accounting for the customer's survival probability and expansion revenue, giving a more realistic present-value estimate than the simple CLV.
